We optimized business processes for an architecture and engineering company
Our client, an architecture and engineering company, started out as a small business. Their enterprise grew by leaps and bounds despite the severity of economic situation; the company’s revenue raised every year 3-4 times. All strength, as usually happens in small business, was focused on an increase in profits, while the company’s internal functions supporting the business were developed poorly. Therefore, the company faced several challenges: duplicated or underserved functions, diluted lines of responsibility, inefficient and uncoordinated business processes, a lack of clear communications resulting in loss of information.
Project Objective: To build from scratch a healthy system that would operate efficiently across several scales: improve the organizational structure and develop the respective normative documentation, establish a system of communication within the company, as well as optimize business processes.
We conducted organization diagnostic. MCG professionals researched the company’s key internal functions and defined the problems area. We developed a project-oriented organizational structure based on best industry practices, reallocated duplicated and uncovered functions, determined the specialization and quantity of missing experts and described the appropriate vacancies, and finally, developed standard documentation including documents, establishing the position of the organizational structure, and job descriptions with clearly defined functions, duties and areas of responsibility. The communication system was taken to the next level, and was consequently able to provide the organizational structure with indispensable degree of coordination.
We redesign business processes. Our experts analyzed existing business processes specifically in order to define ineffective, non-optimal and bootless sectors, and to find bottlenecks. We carried out benchmark analysis and modeled business processes, eliminating problems both in project sales and project management. Business processes were formalized and implemented by MCG team.
